The book · Family Business Facelift, 2nd Edition

From Bottleneck to Breakthrough.

A book for married business owners at a stage of life where the business and the marriage are no longer two separate things. Eight chapters. Four moves. One signature ritual. One clear destination: a business that can run without you and a marriage you still want to come home to.

Why we wrote it

Because nobody else was writing it for us.

We are older married operators running brick-and-mortar companies. We have read most of the popular books in this space. The ones written by 32-year-olds who have never made payroll. The ones that promise an exit in 90 days. The ones that mistake a personal brand for a business.

None of them spoke to the actual situation: a couple in their fifties, with grown kids and grandkids in the picture, running a real company with employees and trucks and Sunday morning at 5 a.m. with the laptop open. People who have already won by most measures and now have to build the next thing carefully because there is less runway than there used to be.

So we wrote the book we wished had existed. The first edition came out in 2025. This second edition is the one shaped by what we learned watching the first edition's readers actually do the work.

What's inside

Eight chapters. Four moves. One ritual.

The R.E.S.T. method (Record, Empower, Systematize, Test) is the spine of the book. It maps 1:1 to the six-week Obsolete By Design cohort and to the work most older operators avoid because nobody told them where to start.

Chapters 1 & 2

The Wednesday and the Pattern

The honest opening: what happens to operators who never make themselves obsolete on purpose. The Wednesday-morning hook. The pattern most owners walk into without seeing it coming.

Chapter 3 · R

Record the Rules

How to get the decisions you have been making by instinct out of your head and into a working Owner's Almanac your team can use this week.

Chapter 4 · E

Empower the Team

The Trust Transfer Script. The Delegation Pilot. The day someone else decides and you do not fix it. The 10 to 15 hours a week that come back start here.

Chapter 5 · S

Systematize the Flow

AI as succession-proofing, not productivity. The transfer of judgment from the founder's brain into a system that does not take lunch breaks or vacations.

Chapter 6 · T

Test the Trust

The Ownerless Drill. Twenty-four hours, no calls, no email, no fixing things from the kitchen. You watch what holds and you see where the next cycle needs to go.

Chapter 7 · The Ritual

The Marriage Board Meeting

The chapter most readers come back to and wish they had read first. A monthly rhythm that protects the marriage you have been outsourcing to the business and rebuilds the operating partnership underneath it.

Chapter 8 · Your Owner Shift

What the next chapter looks like

What changes when the business no longer needs your daily presence. The harder question (who am I now?) and the work of answering it before life answers it for you.

Appendix

Templates and tools

The Owner's Almanac template. The Trust Transfer Script. The Marriage Board Meeting agenda. A short reading list of the books that actually helped us. No fluff, no padding.

Fit matters

Who this book is for, and who it isn't.

You should read this if you are:

  • A married business owner who has been running the company long enough to feel the bottleneck.
  • An operator with employees, payroll, and the thing that breaks at the worst possible moment.
  • Tired of pretending the business is fine when both of you know it depends on you in ways that scare you.
  • Old enough to know that a three-step cure is a pitch, not a plan.
  • Willing to have your spouse in the conversation. The book is built for that.

This is probably not for you if you are:

  • Pre-revenue or in your first year of scaling.
  • Looking to flip a personal brand for an 8-figure exit. Different category.
  • Looking for tactics. This is a book about architecture, not a tactics dump.
  • Looking for hype. There is none here on purpose.
  • Single and not interested in the marriage layer. The Marriage Board Meeting is half the value of the book.

After the book

What happens if you want to do the work together.

The book stands on its own. Many readers do the work alone with their spouse and that is a fine outcome. We wrote it that way on purpose.

For couples who want the structure of a live cohort, the work happens inside Obsolete By Design: six weeks, twenty couples, taught live by both of us. The R.E.S.T. method maps 1:1 to chapters 3 through 7 of the book.

For couples who want a conversation first, the discovery call is a 30 to 45 minute diagnosis, not a pitch. If we are a fit, we will say so. If we are not, we will tell you that too.
